How to choose the first workflow to improve
Start with a task your team can observe and correct. A small, frequent handoff usually makes a better first project than a broad ambition to automate a department.
Map the work as it happens
Choose a recent example and record the trigger, inputs, decisions, systems touched, output and owner. Include the exceptions and the follow-up needed when information is missing. Ask the people doing the work where they wait or repeat themselves.
Compare candidates
Score frequency, time spent, error or delay cost, input consistency and the ability to verify the result. A high-volume task with a clear acceptance check is easier to learn from. A rare but consequential decision may require human ownership throughout.
Define a bounded pilot
Pick one trigger and a limited set of cases. Agree on what stays manual, which systems are accessible, who reviews the output and what happens when the pilot is uncertain. Keep a baseline set of representative examples for comparison.
Make the decision
Proceed when an owner can provide examples and verify outcomes. Delay when the source data is unavailable, the process has no accountable owner or the consequences of an error cannot be contained.
